Six client websites sold in the last two weeks. Behind them, a team of AI agents I built and run myself: it finds the leads, builds the pitch, coaches my sales calls and keeps me across every email, job and dollar. It also sources the stock for my iPhone business.

My AI system

One orchestrator. A crew of specialists.

I built this to run my own businesses. Jarbis is the orchestrator: I talk to him by voice, he decides which specialist a request belongs to, hands it over and relays the answer. Each specialist runs its own AI model call, with its own instructions, its own small set of tools and its own voice. Narrow jobs hold their rules better than one agent trying to do everything.

JarbisOrchestrator

Finds the work

Frank

Searches Google suburb by suburb for businesses with a missing, broken or weak website, scores them, and throws the weak ones out.

GuardrailReads the lead pipeline. Cannot contact anyone.

Builds the pitch

Forge

Turns a Google listing into a custom demo website, in one of several design styles, using only facts Google verified.

GuardrailNever invents a licence, a price or a review. A thin listing gets a one-page site, not padding.

Guards what goes out

Winston

Checks every email against the Spam Act and my own rules before it can be sent, and drafts in my voice.

GuardrailNothing sends without my tap. Any complaint or bounce drops a trade back to manual approval.

Keeps the books

Ledger

Tracks every job from quote to won to paid, across both businesses, and answers "who owes me money?"

GuardrailNever adds agreed money to paid money. Won is not paid.

Runs the phone side

Mercer

Works the iPhone deal board: live deals, stock, offers, and what is worth buying.

GuardrailTreats every valuation with suspicion. Every offer is placed by me.

Coaches the calls

Call coach

Builds a call plan for the business I am ringing, listens along, and gives me the next line or the answer to an objection.

GuardrailNothing is spoken to the customer. Only a summary is kept.

Makes me better

Mentor

Reviews my real calls, decisions and predictions every week, and sets a few specific things to practise.

GuardrailStraight, with evidence. No pep talk.

Decides the day

Autopilot

Looks at the real state of everything and picks what is worth doing: scans, builds, rebuilds, clean-ups.

GuardrailStructurally cannot contact anyone. Everything it does is reversible.

Try a request. Watch Jarbis route it.

Tap a request above.

The routing shown here is illustrative: it shows which specialist each kind of request belongs to.

The specialists up close

What each one actually does.

I built my own tools to find clients, pitch them, coach my calls and source stock. They do the repetitive work. Anything that contacts a real person still waits for my tap.

MOD-01Running nightly

ForgedWeb Scout

Finds the clients, builds their demo, drafts the pitch.

Every evening it searches Google for local businesses with a missing, broken or weak website, scores them, and builds each one a custom demo site from their real business details. Then it drafts the email in my voice and lines up the calls.

MOD-02Comms open

The call coach

Sits in on my sales calls, then teaches me from them.

I put the phone on speaker next to the laptop and it listens along. It knows the business I am calling, the demo I built them, and every note from earlier calls.

Before the call

A call plan for that exact business: how to open, three questions to ask, the objections they are likely to raise, and how to close.

During the call

A live transcript, one-tap answers to objections written in my own words, a "what do I say now?" button, and a warning if I say something I shouldn't, like promising a Google ranking.

After the call

It saves the outcome, a summary and the next step. If someone asks not to be contacted, they are taken off every list on the spot.

How it teaches me

Every week my assistant reviews my real records: calls, decisions, and the predictions I log before I make one. It points out the patterns I miss, scores how my predictions turned out, and sets a few specific things to practise. Straight, with evidence, not a pep talk.

MOD-03Listening

Jarbis

A voice assistant that runs the whole operation.

I talk to it hands-free on my laptop or my iPhone. It answers from the real database, never guesses a number, and remembers how I like things done.

It also keeps me across my inbox: who has replied, what they said, and who needs an answer, so no lead goes cold. It can read my Gmail but never send from it, and an outreach email only goes out when I name the business and tell it to.

onboard-ai · example commands

> "Scan Buderim for plumbers"

> "Build a demo for this one business"

> "Who should I call next?"

> "What have you been doing today?"

> "How are the phones going?"

> "Has anyone replied?"

It also runs an autopilot that decides what work is worth doing each day. By design it can scan, build and organise, but it cannot contact anyone.

Coming nextA lot more of it over SMS.

MOD-04Recruiting

Hiring callers

Recruiting a small crew of commission callers.

Applicants take a quiz with a recorded voice answer, then a harder second round: handling objections out loud and spotting mistakes. An AI second opinion sits next to mine on every applicant, and interviews are booked in one tap.

Why I'm hiring

The callers are also how the system learns. Every real conversation, and every client landed with its help, teaches it how these calls actually go. After about two months of that, the plan is to flick the switch and let it take on more of the work itself.

Demo fleet

Built by my bot, before anyone asked.

A few of the 268 demo sites Scout has built on its own, each one from a real business's public Google listing. Different trades, different designs, every one ready to text the owner.

What I could build next

What I could build for a trade company.

Ideas, not past work. The first card is what already runs in my own business today. The rest is what I would build for a trade company on the same foundations.

Running in my business today

Winning the work

Finds businesses worth contacting, and scores them
Builds a tailored demo website for each one automatically
Drafts emails and follow-ups in my voice, sent on my tap
Coaches my sales calls live, then files the notes
Reads my inbox and flags every reply that needs an answer

Idea

Invoices and getting paid

A finished job becomes a drafted invoice, built from the quote and the job notes
Sent on the owner's tap, never automatically
Polite reminders when an invoice goes overdue, in wording the owner approved once
Payments matched to invoices, so "who owes me money?" has a real answer, by voice
Builds on Ledger, which already keeps agreed money and paid money separate in my business

Idea

Ad campaigns

Picks the suburbs and services worth advertising, from real local data like Scout already collects
Writes the ad copy and images in the company's own style
Builds a landing page for each suburb, like the 12 area pages on Mould Medico
Tracks cost per lead from every call and form
Flags ads that are burning money. Nothing changes spend without the owner's OK

Idea

Quotes, jobs and customers

A photo of the job becomes a draft quote from the owner's own price list
Booking reminders and follow-ups by SMS
A text back when a call is missed, so the job isn't lost to the next tradie
A review request after every finished job
A morning voice brief: what needs the owner today

Security

Secure by design, and tested, not assumed.

An AI that can act on a business needs hard limits, not polite instructions. Every item here was attacked and tested on my own systems.

The AI and its dashboard

Prompt-injection guard. Once an email has been read in a conversation, every tool that can act is locked for the rest of that turn. A stranger's email cannot make the AI do anything.
Read-only inbox. The AI can read the Gmail inbox but has no permission to send from it. Outreach only goes out when I name the business and approve it.
Nothing reaches a customer on its own. Sending is not even connected to the autopilot.
Hard spending caps. Paid API calls are counted and refused before a limit is hit, not after the bill arrives.
Proper sign-in. Hashed passwords, a separate session for every device, lockouts after wrong attempts, and cross-site request protection.
Not on the open internet. The dashboard only listens on the machine itself. Remote access goes through an encrypted tunnel.

The websites

No WordPress, no plugins. Plain, fast files on Cloudflare's network, so there is no admin login or plugin for anyone to break into.
HTTPS everywhere, by default.
Card details never touch the site. Stores take payment through Stripe's own checkout.
Keys stay private. A build fails outright if a secret key would end up in a public page.
Owner dashboards behind a login, and form spam limited at the server.
Spam Act compliance on every email: a real sender and a working unsubscribe.

How I work

Fast, because of the tools. Careful, by design.

Built with AI, directed by me

I design and build with AI coding tools. That is how one person ships a 61-page site in a day and runs two businesses on his own software. The taste, the decisions and the client relationship are mine.

Nothing contacts a customer on its own

Every email, offer and message goes out on my tap. The bots do the research and the prep. That protects my clients, my sender reputation and the law around cold contact.

Truthful by default

Demo sites only use a business's real details. No invented reviews, no fake stats, no stock photos passed off as their work, and no promises about Google rankings.
